Japanese is a quite complex and difficult language to be studied on tutorials from Internet (and plus it's more productive to learn Spanish or French, since the Japanese language is only spoken in Japan). There are still some that can be helpful - but not recommended, you certainly would really learn the language in an academy (which takes about 8 years). Anyway, http://www.freejapaneselessons.com, it isn't a big thing, but you still may search for more on Google XD.

There really is no set time, but depending how fast you learn and how dedicated you are/what method you use to learn it, I'd say you could be able to speak to someone without a problem in 3 years, but really "fluent" in 4 - 5.

well I did learn written English before I learned how to pronounce the words. (I would read it with sounds I "invented" myself from the spelling, not having much access to audio material at that time)

Also, when I'm reading Chinese, there are some characters that I know what they mean, but did not learn the mandarin reading, it does not impair my understanding.
